Step 1: Project Brief & Requirement Confirmation
Every successful custom formula starts with a clear, detailed brief. The more specific you are at this stage, the faster and more accurate the development process will be.
Key Information to Prepare
- Product positioning: premium, mid-range or mass market
- Core benefits and claims: moisturizing, anti-aging, repairing, volumizing, etc.
- Key active ingredients: preferred ingredients or ingredient families
- Texture and sensory requirements: serum, cream, gel, lotion, lightweight or rich
- Fragrance preference: unscented, natural fragrance, signature scent
- Target market: US, EU, Southeast Asia or other regions
- Estimated order volume and expected MOQ
Based on your brief, the manufacturer will propose a formula direction, estimated development timeline and budget. You will also discuss exclusivity terms and confidentiality agreement at this stage.
Step 2: First Sample Development
Once the brief is confirmed, the R&D team will start formulation work. Standard first sample development takes 7–15 working days depending on complexity.
What Happens in This Phase
- Formulators select raw materials and design initial formula
- Lab-scale preparation and preliminary testing
- Adjustment of texture, viscosity, fragrance and color
- Basic safety and compatibility checks
- Sample packaging and shipment to your team
You will receive 2–3 prototype variations for evaluation. Test them thoroughly on texture, absorption, scent, skin feel and overall experience. Provide specific, factual feedback rather than subjective comments to help chemists make accurate adjustments.
Step 3: Sample Revision & Fine-Tuning
Most custom formulas go through 2–3 rounds of revision before finalization. This is normal and expected. Each round typically takes 5–10 working days.
At this stage, communicate clearly about what needs to change: lighter texture, more hydration, softer fragrance, faster absorption, etc. Avoid vague feedback like "make it better." The more precise your comments, the fewer revision rounds you will need.
Once the formula is approved, both parties will lock the final specification. No further formula changes should be made after this point to avoid affecting stability and production consistency.
Step 4: Stability & Safety Testing
This is the most important and often most overlooked step in custom formulation. A formula that feels good in the lab may break down after temperature changes, shelf storage or packaging compatibility testing.
Standard Tests Performed
- Accelerated stability test: high / low / room temperature cycling for 4–8 weeks
- Centrifuge test: verifies emulsion stability
- pH and viscosity monitoring over time
- Packaging compatibility test: ensures formula does not react with container material
- Microbial challenge test: verifies preservative system effectiveness
- Skin compatibility test / patch test (optional, per request)
Full stability testing typically takes 4–8 weeks. Skipping this step risks product separation, discoloration or spoilage after delivery, which will cost far more than the testing fee.
Step 5: Packaging & Pre-Production Preparation
While formula testing is underway, you can finalize packaging design and materials. Coordinate formula and packaging development in parallel to save overall project time.
- Finalize bottle / tube / jar selection or custom mold
- Confirm packaging artwork, printing process and label design
- Arrange packaging compatibility test with final formula
- Approve all packaging samples before bulk production
Step 6: Pilot Batch & Pre-Production Confirmation
Before full mass production, a small pilot batch is usually produced to verify scaling-up performance. This is especially important for custom formulas.
You will receive the final pre-production sample for last confirmation. Once you sign off, the factory will arrange bulk raw material procurement and schedule official production. No further changes are accepted after this point.
Step 7: Mass Production & Quality Control
Standard mass production takes 25–45 days depending on order quantity and packaging complexity. Throughout production, the QC team conducts inspections at every stage:
- Raw material incoming inspection
- Semi-finished product testing after emulsification
- Filling weight and appearance check
- Packaging and printing quality inspection
- Final finished goods inspection before shipment

Step 8: Shipment & After-Sales Support
After final inspection and balance payment, the goods will be packed and shipped according to your logistics arrangement. The manufacturer will provide all necessary export documents and batch records.
